Rogue AI and the New Data Fog

I spoke with a VP of Data at a major beverage company recently, and he told me a story that perfectly captures the modern data mess people are dealing with right now.

He was brand new to the role. On day one, he walked into a massive bottleneck: his department was down to a single analytics engineer, two key people had just quit, and the request backlog from the field was already months deep.

But when he started checking in with the regional sales teams and brand managers, he noticed something strange. Nobody was actually complaining about the wait. They weren't waiting on his team at all.

Instead, the commercial teams had built an entirely unofficial workaround. They hooked Claude up to about 25 different data connectors—pulling raw exports from various wholesaler portals and legacy ERP systems—and prompted the AI to spin up custom dashboards as standalone HTML pages. Then, they just dumped those files directly into Slack to run their weekly commercial meetings.

On paper, it looked like a win. They bypassed the internal bottleneck.

In reality, it created an absolute data nightmare.

Because every regional team was running their own separate Claude sessions with different prompts, there were zero shared metric definitions. There was no consistent logic, no data governance, and no audit trail. When two teams showed up to a commercial review with completely different volume and depletion numbers, nobody actually knew whose AI setup was right.

They hadn't solved the problem; they had just automated the fog.
